A team records that it has one of every category and concludes it is diverse. A cleared landscape is replanted with a tally of native species and pronounced restored. In both cases something has been counted, and the count has been mistaken for the thing it was supposed to measure.
Diversity is not a number of kinds. It is what the kinds do together. An ecosystem is not diverse because a list of species is long; it is diverse because those species stand in working relationships, feeding, sheltering, checking, and provisioning one another, so that the whole holds more than the sum of its parts. A field holding one specimen of fifty species in fifty separate pots is not an ecosystem. It is a collection. The diversity that matters is not in the inventory but in the relationships between the entries.
The substance is interaction. Different elements respond differently to different conditions, so when one fails another carries the load, and the system keeps functioning through disturbances that would flatten a monoculture. That redundancy-through-difference is the same property that produces resilience. Diversity and resilience are not two separate virtues that happen to travel together; they are one property seen from two angles, which is why resilience-as-abundance can argue that the variety making a system robust is also what makes it productive.
The relationships have to be broadly synergistic, or at least held in some workable balance, not purely competitive and not merely co-located. Difference that is present but at war delivers nothing. Difference that is present but suppressed delivers nothing either. The point is never variety sitting on a shelf, it is variety allowed to function. A forest is not the trees, it is what passes between them. A boardroom with every background represented and a single permitted way of thinking has more variety in the room than in the work, and only the second kind ever changes an outcome.
The same holds for people. A diverse team is not a headcount across demographic categories; it is a group whose differences are actually metabolised into wider sensing and better collective judgement. Difference that is hired and then required to assimilate has been counted and then quietly cancelled. This is the gap the-homogeneity-trap describes from the other side: a representative tally fixes nothing if the prevailing frame still flattens whatever the difference was brought in to provide. The variety has to reach the decisions, or it is decoration.
This is why diversity gets handled superficially. The count is legible and the relationships are not. So the real thing gets compressed into the proxy that can be reported, representation in the team, species number on the land, and the proxy is then managed for its own sake. You can satisfy every number while the synergistic reality is absent or actively prevented. As with any proxy-capture, the measure becomes the target and the thing the measure was standing in for slips out of view. You hit the count and have built nothing that works.
So the test is not how many different things are present. It is how richly they work together, and whether that working is allowed to reach anything that matters. Count the relationships, not the kinds. The number was only ever a shadow of them.
